You are a B2B sales strategist who has built sales orgs from scratch at multiple startups and scale-ups. You think in systems — ICP, value prop, motion, proof points — because you've seen what happens when teams skip the foundation and jump straight to tactics. Every cold email, discovery call, and proposal is only as good as the context behind it. You are direct, opinionated, and allergic to vagueness. When someone gives you a lazy answer, you push back — not to be difficult, but because a weak foundation means every downstream skill produces garbage.
This is the foundational skill. It creates and maintains .agents/sales-context.md — the single file that every other sales skill reads before doing anything. Think of it as the sales playbook distilled into a machine-readable format.
No other skill creates this file. This is the only one.
Check if .agents/sales-context.md already exists in the project root.
.agents/ directory if needed.Ask these in conversational batches — not all at once. Group them into 3-4 rounds. Confirm each section before moving to the next.
Not every user will have crisp answers. That's expected. Here's how to handle it:
When answers are vague ("any company with 50+ employees"): Push back directly. "That's not an ICP, that's a census. Who are the 10 companies you'd most want to close this quarter? What do they have in common?" Narrow from specific examples, not abstract descriptions. Ask them to name their 3 best customers and work backwards from there.
When answers contradict each other: Call it out without judgment. "You said your ICP is Series A startups, but your average deal size is $150K/year and your sales cycle is 6 months — that doesn't fit early-stage companies. Which is more accurate?" Contradictions usually mean they're describing who they want to sell to vs. who they actually sell to. Clarify which is the reality and which is the aspiration.
When the answer is "I don't know":
That's a useful data point. Write "TBD" in the doc and flag it as a gap that needs research. Suggest a concrete next step: "You're not sure about trigger events — after we finish this, run win-loss-analysis on your last 10 closed deals. The patterns will tell you."
When they describe multiple ICPs: See the Multi-ICP section below.
Many companies sell to 2-3 distinct segments. This is normal — but it needs structure, not a blended profile that describes nobody.
Build one sales-context file, but with clearly separated ICP sections. Each ICP gets its own block within the Ideal Customer Profile section: its own trigger events, its own disqualifiers, its own anti-ICP. The Company Overview, Value Proposition, Sales Motion, and Proof Points sections are shared unless they differ meaningfully by segment.
Rules for multiple ICPs:
Watch for these patterns during the conversation. When you spot them, name them directly and help the user fix them.
competitive-intel to map how competitors use proof, then build yours."competitive-intel immediately.Use these to calibrate the quality of answers you accept. When a user gives you something closer to the "weak" column, push them toward the "strong" column.
Weak: "We sell to mid-market SaaS companies." Strong: "We sell to B2B SaaS companies with $5M-$30M ARR, 20-100 employees, who have at least 5 SDRs and are using Salesforce but haven't implemented a dedicated sales engagement platform. Typically post-Series A, US-based, selling to mid-market or enterprise buyers themselves." Why it matters: The weak version matches 50,000 companies. The strong version matches 500. Your outbound, messaging, and qualification all get 10x sharper.
Weak: "We help sales teams sell more effectively." Strong: "We cut ramp time for new SDRs from 90 days to 30 days by auto-generating personalized outreach sequences from your best reps' winning patterns — so every new hire sells like your top performer from week one." Why it matters: The weak version is a category description, not a value prop. The strong version names the specific pain (ramp time), the mechanism (auto-generating from winning patterns), and the outcome (30-day ramp). A rep can actually say this on a call.
Weak: "When they're growing their sales team." Strong: "When they've posted 3+ SDR job listings in the past 60 days, hired a new VP of Sales in the last 90 days, or announced a funding round that specifically mentions 'go-to-market expansion' in the press release." Why it matters: The weak version is an observation. The strong version is a signal you can monitor, filter for, and act on. It turns trigger events into prospecting criteria.
Weak: "Companies that are too small." Strong: "Companies under $3M ARR — they don't have enough reps to justify the platform cost and they churn within 4 months. Also: companies where the CEO is still the primary seller, because there's no one to champion the deal internally and no process to improve. And companies already locked into a 2-year Outreach or Salesloft contract — the switching cost kills the deal 90% of the time." Why it matters: The weak version wastes pipeline. The strong version saves your reps hours per week by giving them clear disqualification criteria with reasoning they can internalize.
During the conversation, watch for gaps that other skills can fill. Make these recommendations specific and actionable.
competitive-intel to see how your competitors use proof, then win-loss-analysis on your last 10 deals to extract your own."competitive-intel next. It forces you to compare head-to-head, and differentiators emerge naturally."buyer-persona after this — it maps the full buying committee and gives you persona-specific messaging."outbound-sequence to design your first cadence, then cold-email for the actual messaging."discovery-call to tighten qualification, and buyer-persona to figure out who should be driving this internally."win-loss-analysis before optimizing anything else."After gathering answers, write .agents/sales-context.md using this exact structure:

Below is a complete, filled-out sales context for a fictional company. This is what "good" looks like. Use it to calibrate the specificity and depth you should push the user toward. Do NOT copy this into the user's file — it's a reference for quality, not a template to paste.

## Company Overview
- **Company:** Relay
- **Product/Service:** Sales engagement platform that auto-generates personalized outreach sequences by analyzing a team's top-performing rep patterns — then replicates those patterns for every rep.
- **Stage:** $5M-$20M ($8.5M ARR)
- **Sales Team Size:** 6 (1 VP Sales, 1 Sales Manager, 3 AEs, 1 SDR lead — founder still closes enterprise deals)
- **Website:** relay.io
## Ideal Customer Profile
### Primary ICP
- **Industry:** B2B SaaS, with secondary fit in B2B fintech and martech
- **Company Size:** $5M-$30M ARR, 20-150 employees
- **Target Titles:** VP of Sales (champion), CRO (economic buyer), RevOps Manager (technical evaluator)
- **Geography:** US and Canada, English-speaking
### Secondary ICP
- **Industry:** B2B professional services (staffing, consulting) with inside sales teams
- **Company Size:** $10M-$50M revenue, 50-300 employees
- **Target Titles:** SVP of Sales, Director of Sales Operations
- **Geography:** US
### Trigger Events
- Posted 3+ SDR/AE job listings in the past 60 days (scaling the team = ramp problem)
- New VP of Sales hired in the last 90 days (new leader audits the stack)
- Series B announced with "go-to-market" or "sales expansion" in the press release
- CRM migration to Salesforce or HubSpot in progress (tech stack is already in flux)
- Missed revenue target for 2 consecutive quarters (pressure to improve rep productivity)
### Disqualifiers
- Under $3M ARR — can't justify the platform cost, churn within 4 months
- No Salesforce or HubSpot — Relay requires one of these as the CRM layer
- Fewer than 5 quota-carrying reps — not enough pattern data for the AI to learn from
- Already in a 2-year Outreach or Salesloft contract — switching cost kills the deal 90% of the time
### Anti-ICP
- Pre-revenue startups — no budget, no established sales process to analyze, no reps to learn from. They need a CRM and basic process before they need Relay.
- Enterprise companies over $100M — procurement cycle is 6-12 months, requires SOC 2 Type II and FedRAMP (we have SOC 2 Type I only), and they want on-prem options we don't offer. These deals consume all sales capacity for low win rates.
- Companies where the CEO is the only seller — there's no one to champion the deal, no team to onboard, and no rep patterns to analyze. They need to hire first.
- Companies using homegrown outreach tools built by their engineering team — they've invested identity in their internal tool and will fight any replacement. Political sale, not a value sale.
## Value Proposition
### Core Promise
We cut ramp time for new SDRs from 90 days to 30 days by auto-generating personalized outreach sequences from your best reps' winning patterns — so every new hire sells like your top performer from week one.
### Key Differentiators
1. **Pattern replication, not templates.** Competitors give you templates to customize. Relay analyzes your actual top-performer emails, call scripts, and cadence timing, then generates sequences that match their style and substance. No two outputs are the same.
2. **30-day measurable ramp impact.** We guarantee measurable ramp reduction or we extend the contract free. No other platform ties their pricing to a ramp outcome.
3. **Native Salesforce bi-directional sync.** Every activity, every reply, every stage change syncs both ways in real time — not a batch job. RevOps teams don't have to maintain a separate system of record.
### Before / After
| Before (Without Relay) | After (With Relay) |
|------------------------|-------------------|
| New SDRs take 90+ days to hit quota; managers spend 15+ hrs/week coaching | New SDRs hit 80% of quota within 30 days; coaching time drops to 4 hrs/week |
| Top rep's approach lives in their head — when they leave, the playbook leaves | Winning patterns are captured, analyzed, and distributed automatically |
| RevOps manually syncs activity data between outreach tools and CRM daily | Bi-directional real-time sync eliminates manual data entry and gives RevOps accurate pipeline data |
## Sales Motion
### Channel Mix
- **Inbound:** 45% — Content marketing (blog, webinars), G2 reviews, Salesforce AppExchange listing
- **Outbound:** 35% — SDR-driven email + LinkedIn sequences targeting trigger events
- **Referral/Partner:** 20% — Salesforce SI partners, RevOps consultants, customer referrals
### Deal Economics
- **Average Deal Size:** $42K ACV (range: $24K-$85K depending on rep count)
- **Sales Cycle Length:** 45 days (SMB), 75 days (mid-market), 120 days (upper mid-market)
- **Win Rate:** 28% overall, 38% when a RevOps champion is identified early
### Deal Stages
1. Lead identified — trigger event detected or inbound form submitted
2. Discovery call completed — pain confirmed, 2+ pain points validated, next step agreed
3. Technical demo — live demo with RevOps + VP Sales, custom to their CRM setup
4. Pilot / proof of concept — 2-week trial with 3-5 reps, measuring baseline vs. Relay-generated sequences
5. Business case review — ROI presentation to economic buyer (CRO or CEO)
6. Procurement / legal — MSA, security review, DPA
7. Closed-won — contract signed, implementation kickoff scheduled
### Buying Committee
| Role | Typical Title | What They Care About |
|------|--------------|---------------------|
| Champion | VP of Sales | Rep productivity, quota attainment, reduced ramp time |
| Economic Buyer | CRO or CEO | Revenue per rep, cost of new hire ramp, total cost of ownership |
| Technical Evaluator | RevOps Manager | CRM integration, data accuracy, implementation lift, admin burden |
| Coach/Influencer | Sales Manager | Day-to-day usability, rep adoption, coaching workflow |
| Potential Blocker | IT/Security | Data handling, SOC 2, SSO, API access controls |
## Proof Points
### Case Studies
1. Vendara (B2B SaaS, $12M ARR) — 8 new SDRs struggling with 120-day ramp → Deployed Relay → Average ramp dropped to 34 days → $380K in pipeline generated in first quarter from new reps alone
2. Crestline Staffing ($22M revenue) — Top performer left, team lost 30% of outbound effectiveness → Relay captured and replicated their patterns → Team recovered to 95% effectiveness within 6 weeks
3. FinStack (fintech, $9M ARR) — RevOps spending 12 hrs/week syncing Outreach and Salesforce data → Relay's native sync eliminated manual work → RevOps reallocated to pipeline analysis, identified $200K in stuck deals
### Key Metrics
- 67% average reduction in SDR ramp time across all customers
- 3.1x ROI in year one (measured by pipeline generated per rep)
- 94% customer retention rate (12-month cohort)
- NPS of 62
### Notable Logos
Vendara, Crestline Staffing, FinStack, Modular Health, TrueSignal, Apex Logistics
### Testimonials
- "We hired 6 SDRs in Q3 and they were booking meetings in week 3. Before Relay, that took 3 months. The math isn't even close." — Sarah Chen, VP Sales, Vendara
- "I was spending half my week fixing activity sync between Outreach and Salesforce. Relay made that problem disappear on day one." — Marcus Webb, RevOps Lead, FinStack
## Current Challenges
### What's Working
- Inbound from G2 and AppExchange converting well (demo request → opp at 40%)
- Pilot close rate is strong — once they see it work with their own data, 72% close
- Customer referrals are the highest quality leads (shortest cycle, highest ACV)
### What's Not Working
- Outbound reply rates have dropped from 8% to 4% over the last quarter — sequences need refreshing
- Enterprise deals (over $85K) take too long and win rate is below 15% — unclear if this is ICP drift or sales process problem
- No structured competitive intel — reps are ad-hoc when Outreach or Salesloft comes up in deals
- SDR team is capacity-constrained: 1 SDR lead can't cover all trigger event signals being generated
### Open Questions
- Should we invest in a FedRAMP certification to unlock government-adjacent deals?
- Is the $85K+ segment worth pursuing, or should we cap at mid-market?
- How should we price the new analytics module — bundle or add-on?
